Case Study 01 — Role Clarity Workshop
A Logistics Company with Overlapping Roles Across Three Teams
Challenge
Three teams — operations, customer service and sales support — were each handling elements of a shared process without clear ownership. Handoffs were slow, errors were common, and each team believed the others were the source of the problem.
What We Did
A full-day workshop using the Quiet Room Protocol to surface each team's actual understanding of their own scope and others'. We then facilitated a mapping session where the teams agreed on boundaries and escalation paths.
Outcome
A role map that all three teams signed off on, plus a summary of twelve specific adjustments — mostly small clarifications about who approves what. The teams reported a noticeable drop in inter-team friction within the following month.

Case Study 02 — Organisation Design Engagement
A Regional Technology Firm Reorganising After Doubling in Size
Challenge
The company had grown from 40 to 85 people in two years. The original flat structure no longer worked — managers were overloaded, junior staff were unclear on career paths, and the CEO was still involved in too many decisions.
What We Did
Discovery conversations with 14 people across seniority levels. A series of leadership design sessions to explore structural options. Draft structure presented for review, revised, and finalised. Transition plan built with the HR lead, including a communication sequence.
Outcome
A revised structure with four defined functional areas, new role descriptions for 18 positions and a six-week transition plan. The CEO reported handling fewer escalated decisions within eight weeks of the change going live.

Challenge
A 30-person firm was losing mid-level staff at a higher rate than the leadership expected. Exit interviews pointed to a culture of low feedback and unclear progression. Leadership acknowledged the issue but was uncertain how to address it without disrupting strong revenue performance.
What We Did
Monthly advisory sessions with the leadership team over seven months. Topics covered included feedback culture, how to communicate expectations more clearly, and how to create space for junior staff to contribute without undermining the existing hierarchy.
Outcome
Staff retention in the mid-level group improved noticeably over the period. Leadership described the sessions as giving them a place to think through people questions they had previously felt they had to resolve alone. Written notes enabled consistent follow-through between sessions.
